Financial Planning Made Easy: How to Survive the Ramp-Up Phase of Your Start-Up!

Original article: 2025-11-04. English translation. Programme details reflect the original publication date.

Whether you are about to make your first finalise your start-up? investment, want to expand an existing business with a new branch, or wish to buy a company – one thing is essential: a solid Financial Planfinancial plan. This plan is not just a tedious formality for the bank, but your survival guide.

But for many, it is a closed book, full of scribbles and calculator chaos. Today, I do not want to introduce you to complicated software, but to show you the essential structure so that you understand which phases you will go through and which common but costly mistake you must absolutely avoid.

We at X-Group support founders and established entrepreneurs with financing and help secure tens of thousands of euros through strategic planning and the right funding programmes. Your success begins with a plan that covers everything.

The three phases of start-up costs – What banks want to see

A financial plan is initially divided into the costs incurred before and directly at the opening of your business. These costs must be calculated precisely, ideally with actual cost estimates from at least three suppliers:

  1. Early phase/preliminary costs: This includes market analysis, product development, start-up seminars or initial consultancy costs.
  2. Investments: These are the tangible assets that are capitalised: machinery, vehicles, initial stock purchase or setting up business equipment. Here, collateral is available.
  3. Market entry costs: Costs for the business plan preparationcorporate design, logo, business cards, website and the first advertising campaigns (social media, posters). Banks see these as less valuable assets, but they are essential for your start.

After opening: fixed costs, personnel costs and debt service

With the official opening, the phase of ongoing costs begins. You know these: fixed costs (rent, electricity, insurance, accounting), Personnel costs (salaries) and variable costs (purchase of goods or external services). In addition, there are debt service payments, i.e. interest and repayments, if you have taken out a founder financing loan.

What is often painfully missing from this list is the entrepreneur’s salaryentrepreneur’s salary. While this is included as a managing director’s salary in a GmbH, in most other legal forms you live off the profits – and these are exactly what are missing at the beginning.

The cardinal mistake: the underestimated funding gap

This is the crucial point that determines the fate of your business: the sales plan rarely starts directly at the break-even point. There is a ramp-up phase gap of often six, nine or even twelve months in which ongoing costs are not yet covered by sales.

This red-marked amount, the so-called funding gap, is the biggest mistake that is not included in the financing.

Your rent, your employees and your suppliers want to be paid immediately – but your revenue is not there yet. If this amount (which can easily be €20,000, €40,000 or more) is missing, you are heading straight for insolvency before you have even reached your goal. Banks do not finance projects that have already started, and obtaining additional financing in a crisis is extremely difficult.

Your life insurance: the liquidity reserve

The solution is a strategic liquidity reserve (also known as working capital reserve). You must include this deficit amount from the worst-case scenario in your overall founder financing calculations from the outset and apply for it.

My urgent advice: Be bold and err on the side of caution in your calculations. Approach your bank meetings with a lower sales forecast and have this buffer included in your financing. This gives you time to manage risks and prevent crises. At the end of the year, in the best case, you will have the money in your account and can use it for growth or repay it early with a favourable prepayment penalty. A good feeling, isn’t it?
